Recommended enterprise strategy — phased East Tennessee path¶
Purpose¶
State the operating thesis for the ~120-acre production parcel in East Tennessee under this wiki’s business plan: what the farm is trying to become in Phase 1–2 (first ~24 months of serious execution, overlapping Phase 1 land intelligence and Phase 2 first operating business per 10-year roadmap), with one default path, one fallback, and explicit deferrals—not a menu of equal options.
Optimization order (Vision and constraints): profit > low labor > resilience. SITE_HOME (~5 ac) remains home + control center (Two-site operating model); primary land-based revenue stays on the 120.
Evidence base: scenario comparison in Enterprise options analysis. Gates: Validation backlog G1, tasks V1–V7 minimum for owned-grazing CAPEX. No invented dollars—only constraints and validation logic already in the package.
Integration ledger (2026-04): Cross-chapter binding of local evidence, off-grid/WAN doctrine, sensors, platform/backup/observability, and authority routing—Business plan integration revision audit (2026-04).
Local evidence (Claxton / Anderson vs Demory / Campbell) — Claxton, Demory: 2024 NASS county non-irrigated cropland rent estimates (Anderson $28.50, Campbell $27.50 / ac) anchor V7 “what’s normal” directionally; Campbell WSS AOI (vault) is strongly sloped / gravelly in aggregate—supports default grazing-led / batch cattle thesis and defers daily-touch specialty/row primaries unless a smaller on-farm pocket is proven. Parcel AOI must still be drawn to ~120 ac operating boundary.
Execution friction (read before optimism)¶
Default thesis ≠ near-term cash. Stockers on grass still hit working capital peaks, processing slots, haul shrink, and price dips before first paid sale—see validation matrix. Calendar does not fund inventory.
Fallback thesis ≠ safe. Lease, custom graze, and cash rent reduce owned risk but introduce tenant behavior, contract disputes, low-ball rent if desperate, and field checks still cost labor (Enterprise options Path J). No passive income fantasy without landlord discipline.
What Phase 1–2 is trying to become (operational, not slogan)¶
By the end of Phase 2 (calendar slips; gates matter), the operation should be one of these concrete states:
| State | Meaning |
|---|---|
| Default realized | The 120 runs a batchable beef-grazing cash engine—owned stockers or backgrounders on grass (buy/sell feeders; no breeding commitment yet) with fence + water MVP, documented sales, and telemetry on water/pump/gate where it reduces trips—SITE_HOME holds comms and ops brain, not cattle. |
| Fallback realized | The 120 produces reliable cash with minimal owned inventory: cash rent, custom grazing, or hay/lease stack prioritized over owned herd scale until land/water/market justify owned cattle. |
Not trying to become in Phase 1–2: a diversified specialty crop + events + lodging portfolio; a cow-calf seedstock operation; a daily-visit row-crop or intensive veg primary—those conflict with profit + low labor + 35-minute batching unless deferred.
Default operating thesis (Phase 1–2)¶
Thesis: Grass-fed/stocker-led commercial beef on the 120, using owned feeder cattle on grass (stocker/backgrounder) as the first owned-livestock scale, not cow-calf—until facilities, labor surge capacity, and breeding intent pass a deliberate later gate.
Why this default (sharp choices)
| Reason | Link to plan logic |
|---|---|
| Profit path without pretending margins | Cattle on grass matches land-as-factory framing in Enterprise options; thin margins → discipline + sequence, not maximum enterprises. |
| Low labor vs 35-minute split | Batch herd work + telemetry on tanks/pumps/gates beats daily remote row-crop or high-touch small ruminants as primary for this distance rule. |
| Faster path to first sales than cow-calf | Options analysis: stockers can align with 12–24 month revenue window vs longer breeding build; cow-calf stays deferred until family chooses calving surge + facilities. |
| G1-compatible | V1–V4 (soil, water, fence, carrying capacity) must close before major fence/water/herd spend—same gate as this thesis. |
What Phase 1 does under this thesis: Prove grass, water, fence pathway, and market touch (auction/buyer reality per V5); one telemetry pilot home → field; optional small lease/custom graze touch for cash learning without locking a second primary enterprise.
What Phase 2 does under this thesis: Fence + water MVP sized to a conservative stocking plan; first recorded cattle sales (owned stockers or tightly scoped buy-sell on grass); records in chosen SoR (Telemetry system of record); weekly rhythm documented (Labor model).
Fallback operating thesis (single)¶
Thesis: Lease-first / contract-grazing / cash-rent primary on the 120 with minimal owned cattle (zero or token units for learning only), until V1–V4 and water support owned-grazing scale or lease economics clearly beat owned capital at risk.
When to adopt: Use this as the active thesis (not a side hobby) if the default hits fallback triggers in the decision table—not as a permanent identity unless the family chooses land-bank / income stability over owned herd.
Why one fallback only: Splitting across three “equals” (heavy lease + heavy stockers + specialty) recreates swamp; the plan needs one alternate spine.
Explicitly deferred theses (Phase 1–2)¶
| Thesis | Defer to | Why defer now |
|---|---|---|
| Cow-calf seedstock / breeding herd as first owned scale | Phase 2→3 branch after stocker path or fallback proves cash + facilities | Calving surge + higher capital + genetics risk before grass/water are proven; contradicts low-labor-first entry unless family opts in with eyes open. |
| Small ruminants (sheep/goats) as primary | Phase 3+ only if margin + predator/labor tests pass | Options analysis: higher touch per dollar; worse default for 35 min without resident eye. |
| Specialty crop / veg / hemp as primary | Phase 3+ | Daily or near-daily field attention; high labor; poor fit as first spine under split-site unless someone is effectively local. |
| Orchard / perennial woodies as primary | Phase 3+ | Long payback; not Phase 1–2 cash engine. |
| Lodging-first / event-led agritourism | Phase 3+ (or never if off-strategy) | Different coverage and marketing cadence; keep alternate scenario in Agritourism dual-site business plan, not merged into this spine. |
| Row-crop / commodity grain primary | Deferred unless lease path dominates and equipment economics are explicit | Not the default grass-led story; requires different capital and often more tillage labor windows. |
Decision boundaries (default vs fallback vs stop)¶
| Zone | Conditions | Action |
|---|---|---|
| Keep default thesis alive | V2 water not a hard blocker for intended grazing; V4 carrying capacity ≥ minimum economic animal units after conservative haircut; V3 fence path to MVP is credible; V5 market touch completed (prices real enough to model); V7 lease comps known (even if lease is not chosen); G1 on track | Proceed toward Phase 2 owned stocker plan; size herd to worst grass year in planning band, not best year. |
| Trigger fallback thesis | V2 fails (legal/well/surface cannot support herd at any scale you’ll pay to fix); or V4 shows grass cannot support minimum viable owned load without unsustainable CAPEX; or V7 shows lease/custom graze beats owned herd on risk-adjusted cash with documented comps; or family labor (V11) cannot support even batch cattle work | Pivot active thesis to fallback: emphasize lease/custom/hay/rent; pause owned herd scale until water/grass or economics change; do not stack a second primary enterprise to “save” the default. |
| Stop both theses (pause / freeze) | Two consecutive years negative operating cash after replacement-wage labor (Vision stop rules); or key person unavailable > N weeks; or debt triggers in Vision; or G1 cannot pass after good-faith V1–V4 |
Freeze non-essential CAPEX; cut exposure (herd or lease complexity); activate degraded SOPs; no salary-replacement narrative (Revenue model). |
Calendar: Phase 1–2 overlap the first ~24 months of serious execution in Validation and pilot plan — first 24 months; months slide—gates do not.
“Not now” — attractive but deferred enterprises¶
These can remain strategically interesting but must not consume Phase 1–2 focus, capital, or labor budget:
| Enterprise | Why attractive | Why not now |
|---|---|---|
| Direct / premium beef | Higher $/unit | Marketing + service labor and processing slots (V6)—prove commodity exit first. |
| Diversified specialty veg | Margin per acre stories | Trip and hand labor density vs 35 min rule. |
| Agri-tourism / events | Revenue diversification | Coverage and guest ops conflict with low-labor default unless separate staffing model (not assumed). |
| Second species (goats, etc.) | Land use | Predator + parasite + handling tax—one species spine first. |
| Maximum automation shopping | “Smart farm” | Budgeted OPEX per [Vision C6]—telemetry serves water/trip reduction, not theater. |
Strategy family (historical summary — unchanged intent)¶
The phased mixed family remains: grazing-led beef on the 120; optional lease/custom stabilizers; high-labor primaries deferred. This page narrows Phase 1–2 to the default and fallback theses above.
Branching logic (after Phase 1 intelligence — within default family)¶
| If Phase 1 shows… | Prefer… |
|---|---|
| Strong grass, weak facilities | Stocker or custom graze until corral/water MVP |
| Strong facilities, family wants breeding | Defer cow-calf until stocker path cash + surge plan explicit |
| Thin cattle margins, solid lease rates | Raise lease/custom share; smaller owned herd |
| Unreliable water | Hard stop on scale—fallback or fix water before owned cattle |
Phasing tie-in (phases 0–4)¶
| Phase | Enterprise content |
|---|---|
| 0 | No livestock commitment; use, boundaries, stop rules clear |
| 1 | Land intelligence + optional lease; one telemetry pilot |
| 2 | First owned grazing unit or tightly defined contract stack matching default or fallback thesis |
| 3 | Scale herd or add second stream only if G2 + margin + labor tests pass |
| 4 | Salary-replacement band if metrics hold—household cash target is explicit elsewhere |
What this strategy explicitly is not¶
- A commitment to cow-calf before Phase 1–2 prove grass, water, and markets for owned cattle or justify fallback.
- A promise that salary replacement follows—only gates and margins (
Revenue model).
Known facts¶
| ID | Statement |
|---|---|
| K1 | Two parcels: ~5 ac home base, ~120 ac production (planning numbers). |
| K2 | Optimization order: profit > low labor > resilience (Planning framework). |
| K3 | Phase 1–2 default = stocker-led beef spine; single fallback = lease/custom-heavy; deferred theses listed above. |
Assumptions¶
| ID | Statement |
|---|---|
| A1 | No full-time resident manager at SITE_FARM unless later budgeted and insured. |
| A2 | Family can sustain batch visits for Phase 2 grazing outside surge—validate with V11 time log. |
Open questions¶
| ID | Question |
|---|---|
| Q1 | Stocking rate band after soil/water truth? |
| Q2 | Auction vs direct default exit path? |
| Q3 | Processing geography and calendar constraints? |
| Q4 | Are lease terms in your county attractive enough to buy time? |
Iterative updates¶
- Revisit decision boundaries when V1–V7 status flips in
Validation backlog. - Add a dated one-paragraph “current bet” (e.g. X stockers, Y month) when the family commits.
